TransCargo Logistics had a 40-truck fleet and two decades of relationships — and a website that showed up nowhere for the lanes and freight types its own customers were searching. Here's how service-lane pages and local SEO cut network-wide cost-per-lead by 31% in 5 months.

TransCargo Logistics ran a reliable 40-vehicle fleet across Tamil Nadu and Andhra Pradesh, but every single lead came through the same three paid directory listings as a dozen competitors — and on those listings, the only lever anyone could pull was price. There wasn't a single page on TransCargo's website built around an actual lane or freight type: no "FTL transport Chennai to Hyderabad," no "FMCG distribution trucking," nothing a shipper searching for a specific route would ever find. Google Business Profile was unclaimed for two of three branch offices, citations were inconsistent across directories, and cost-per-lead on the directories climbed every quarter as more competitors piled onto the same bidding pool. The owner, R. Selvakumar, put it plainly on the first call: "We're the same fifteen names on every directory page. Whoever drops price first gets the load."
Claimed and rebuilt Google Business Profiles for all three branches, fixed crawl errors, added LocalBusiness and service schema, and cut mobile load time from 5.8s to under 2.5s.
Built dedicated pages per route and freight type — "FTL Chennai to Hyderabad," "LTL trucking Tamil Nadu," "FMCG distribution transport" — matching exactly how shippers search.
Review-generation workflow for dispatch staff, geo-tagged photos, weekly posts per branch, and category fixes that got all three branches into the local 3-pack.
Pillar pages on FTL, LTL and contract transport, supported by clusters answering the rate, capacity and lead-time questions shippers actually ask before calling.
Merged duplicate listings, corrected NAP inconsistencies across 40+ directories, and stopped diluting authority across three slightly different business names.
Weekly rank tracking by lane, plus CRM-tagged lead sourcing so cost-per-lead was measured against real quoted freight, not raw form fills.
Lane-level SEO rewards thin competition. Because no competitor had built route-specific content, TransCargo's first service-lane page hit page 1 inside 6 weeks — well ahead of typical local-service SEO timelines.
Blended cost-per-lead fell from ₹1,850 to ₹1,275 as organic leads replaced directory spend.
Up from zero, now sourced directly through service-lane and local pack visibility.
Route and freight-type pages now outrank directory listings for the searches that matter.
"For twenty years the only thing we could do to win a load was drop our rate. Now shippers call us directly after finding our Chennai-to-Hyderabad page, and they're not shopping us against ten other names on the same directory. That's a completely different kind of lead."
Organic lead counts and cost-per-lead figures come from Google Analytics and the client's CRM, cross-checked against directory ad spend for the same period, tracked from a zero organic-lead baseline before the engagement began. Keyword positions are tracked weekly with a third-party rank tool. Timeframe and starting baseline stated above, as with every case study we publish.
