0 to 38% Commission-Free Orders in 6 Months

Urban Bites Cloud Kitchen ran entirely on Swiggy and Zomato, paying 20-30% commission on every single order with no way to reach a past customer directly. Here's how we built a WhatsApp direct-ordering channel from zero, seeded it with reorder campaigns to existing aggregator customers, and got it carrying 38% of all orders — commission-free — inside six months.

The challenge

Every Order Was Taxed Twice

Cloud kitchens have no storefront, no walk-in traffic and no first-party customer list unless they build one — Urban Bites had none of the three. Every single order, including from customers who had ordered ten times before, went through Swiggy or Zomato and paid the same 20-30% commission each time. There was no way to message a repeat customer directly, no owned data on who they even were, and no incentive structure encouraging anyone to order any other way. The brand was profitable on paper and quietly bleeding margin on every repeat order it should have owned outright.

01 — What we did

The Direct-Order Channel Build, From Zero

1Week 1–2

Order & Customer Data Audit

Reviewed a year of aggregator order history to identify high-frequency repeat customers who were the best candidates for a direct-order nudge.

2Week 2–4

WhatsApp Ordering Channel Build

Built a WhatsApp Business catalog and ordering flow — menu, cart, payment link — as a genuine direct-order alternative to the aggregator apps.

3Month 1–2

Packaging Insert & QR Funnel

Added QR code inserts to every aggregator order box with a simple "order direct next time and save" nudge, turning every delivery into a channel-switch prompt.

4Month 2–3

Reorder Campaign Sequences

Automated WhatsApp reorder nudges timed to each customer's own historical reorder window, rather than a generic blast schedule.

5Month 3–4

Direct-Order Incentive Structure

Funded small, real WhatsApp-only discounts from commission savings — sized to stay clear of aggregator price-parity rules while still being worth switching for.

6Month 4–6

Scale & Retention Loop

Expanded QR touchpoints across all packaging, grew WhatsApp broadcast segments, and layered in a simple loyalty nudge for every fifth direct order.

i

The aggregator relationship is the biggest line item most cloud kitchens never negotiate. Every order shifted to WhatsApp doesn't just save a commission once — it compounds, because repeat customers keep reordering on the channel you own.

What the Founder Says

★★★★★

"We built this brand entirely on aggregators, so I honestly didn't think a direct channel was possible without our own delivery fleet or a storefront. Six months later, more than a third of our orders come straight through WhatsApp at zero commission. On a repeat customer, that's pure margin we were handing to a platform every single time before. It's changed how profitable this business actually is."

Methodology

Order-share figures come from the client's POS and WhatsApp Business order logs, reconciled monthly against Swiggy and Zomato order exports. Commission savings are calculated using each aggregator's actual published commission rate against the ticket value of orders shifted to WhatsApp. Timeframe and starting baseline stated above, as with every case study we publish.
